Meridian Freight · Year one after the Crossroads merger

One company on paper. Two on the road.

A year after buying Crossroads Carriers, the two fleets still run from different playbooks. That gap is costing us drivers, and more than half a year's profit.

1 · The surface

Exit forms say drivers leave over pay. Drivers say something else.

Pay tops the checkbox on exit forms. But in 90-day check-ins, Crossroads drivers pointed somewhere else: broken home-time promises and a dispatcher who doesn't know them.

2 · The process

The two fleets still run two different weeks.

On the Meridian side, one app carries every request and every dock wait. On the Crossroads side, they travel by phone and paper, and they get lost at two handoffs.

3 · The org

Every Crossroads driver landed on an overloaded board.

Two of Crossroads' three dispatchers left in the first months. Their 32 drivers were split across two of our busiest boards. The last Crossroads dispatcher now carries 58 drivers alone.

4 · The cost

The leak eats more than half a year's profit.

Truckload margins are under 1% across the industry. At $89 million in revenue, Meridian keeps about $801,000. The unmerged process gives back $435,100 of it.

A year's profit
$801,000
Yearly leak
Drivers $276,000
Fees $159,100

Drivers: 23 more Crossroads drivers quit than our normal rate would predict, at about $12,000 each to replace. Fees: Crossroads collects 18% of owed dock-wait fees; Meridian collects 48%.

5 · The fix

One playbook, written down, for every truck.

Close the two breaks and rebalance the boards. Most of this is moving Crossroads onto tools and habits Meridian already has.

One app for every driverHome-time requests and dock arrival times flow to dispatch and billing automatically.
One more dispatcherBring every board to about 42, the load Meridian already runs well. A second hire only if a board passes 45.
Day 30, 60, 90 check-insAn existing fleet manager becomes the driver manager, about 4 hours a week. Catches a broken promise while there's still time.
The fix costs about $80,000 in year one. Recovering half the leak pays for it more than twice over.
