How we found Meridian's story

One working session. Seven moves from "drivers quit over pay" to an $80,000 decision on the CEO's desk.

The one question we solved

Why do Crossroads drivers keep quitting, and why is money leaking from the same fleet?

  1. 1

    Start with what's been studied

We read the research before touching any numbers: why new drivers quit early, why mergers fall short, and how much freight money is lost waiting at docks.

  2. 2

Size it like a real company

500 people and $89 million in revenue means about 380 drivers. We checked that the numbers fit together before building on them.

  3. 3

    Look under the exit form

Exit forms blamed pay. Research and 90-day check-ins pointed to broken home-time promises and dispatchers who didn't know their drivers.

Found: the real reason people left
  4. 4

    Find the one root

The people problem and the money problem had the same source: two playbooks that were never merged.

Client catch: "Can we tell the workforce story and the money story?"
  5. 5

    Check every number's direction

Research shows fewer than half of detention invoices get paid. So we changed "billed" to "collected" and lowered our estimate. The leak dropped from $514,700 to $435,100, and the story got more honest.

Client catch: "Is this accurate to what studies show?"
  6. 6

    Write for two readers

Drivers and managers need the heart, and leaders need the money. So the story page leads with people, and the exec brief leads with profit.

Client catch: "One leads with money, one leads with heart"
  7. 7

    End with a decision

Approve $80,000 to merge the playbook: one new dispatcher now, a second only if boards pass 45. Winning back half the leak pays for it more than twice over.

Client catch: "Do we need two hires, or just one?"
